Remember, AI is for everyone—including frontline workers. It’s up to you to ensure AI is accessible and empowering for all your employees.

Above is an example of custom Copilots in healthcare—showcasing how modern Copilots have evolved far beyond being mere personal productivity tools.
History and current pricing
Microsoft 365 Copilot was announced back in March 2023, and we started to build of Copilot practice on the very next day. Our first customers started their M365 Copilot journey in the May 2023 and our own employees got M365 Copilot early fall 2023. In November 2023 first customers outside Early Access Program got to buy licenses and since a year ago licenses have been available to everyone.
Only a few languages very supported until May 2024 and early versions of Copilot in Excel and PowerPoint were quite limited. Moreover, Copilot functionality was limited to a few data sources and the content indexing and retrieval was far for perfect. Most importantly the was no way to integrate Copilot to business processes – it was purely a personal assistant and productivity tool for white-collar workers. Even despite these shortcomings the price tag of €30 / user / month was worth starting PoC’s and actual deployments.
Today the functionality is totally next level, and Copilots directly integrate to processes and of support for collaboration in teams. Today we hardly hear the discussion about whether 30 is the right point, instead our customers ponder how and when the rollout Microsoft 365 Copilot to their workforce.
In January 2025, Microsoft introduced Microsoft 365 Copilot Chat, a free AI-driven chat service designed to help businesses explore AI capabilities without an upfront subscription commitment. This offering includes pay-as-you-go agents, allowing organizations to test and deploy AI agents across a large number of employees, including frontline workers, efficiently and cost-effectively. The pay-as-you-go model enables businesses to monitor usage and allocate resources based on actual needs, making it an ideal solution for those looking to assess the impact of AI agents.
What is the Copilot ROI?
We typically calculate M365 Copilot ROI in terms of:
- New topline revenue – By streamlining processes and enhancing productivity, Copilot enables organizations to create more offers, improve conversion rates, and unlock untapped revenue potential.
- Cost savings – Automating repetitive tasks and optimizing workflows reduces operational costs, allowing employees to focus on higher-value activities that drive efficiency and innovation.
- Improved quality – With AI-driven assistance and agentic automation, Copilot enhances the accuracy and consistency of work, leading to better decision-making and superior outcomes across all functions.
- Employee satisfaction – By reducing workload pressure and enabling smarter, faster work, Copilot empowers employees, improving morale, work-life balance, and overall engagement.
These metrics are deeply interconnected. For example, leveraging M365 Copilot agents in offer creation has enabled one customer to generate 12% more offers while achieving a 17% increase in win rates. Many customers have reported even greater improvements, showcasing the transformative potential of Copilot agents in driving business success.
As an additional benefit, there is an improvement in personal productivity, with customers typically reporting time savings ranging from 5 minutes to up to 60 minutes per day. This varies depending on the work role, the customer’s position in the Copilot Adoption Curve, and whether they have introduced role-specific agents.
One of our clients is experiencing over 300,000 M365 Copilot transactions per month. They have noted that processes and workflows, which previously required significant time, are now being redesigned and streamlined with AI. As a result, employees can focus on higher-value activities, thereby potentially improving innovation and efficiency. This is just the start; we anticipate this figure will increase as we implement additional use cases – we have already identified over 200 use cases to enhance their processes with AI.
We are now deploying Copilot to frontline employees. The initial use case involves supporting them in their daily tasks, usually in their natural language using a smartphone. Subsequently, the focus shifts to optimizing processes and enhancing safety. The current multimodal AI models can, for instance, analyze CCTV feeds, identify potential hazards, and provide alerts to prevent minor and fatal accidents.
How to drive Copilot Adoption?
The most prevalent reason for failure in M365 Copilot adoption is starting on a too small scale. Another contributing factor is not possessing the appropriate mindset and mentality required to genuinely alter one’s work practices. Satya Nadella recently remarked, “You cannot train by watching other people train.” Observing weightlifting for an extended period will not enhance your muscle mass. Similarly, with AI and Copilot, active usage is essential to comprehend their benefits fully.

Discussing security, governance, and compliance is crucial. However, these topics should not be used to delay the adoption of M365 Copilot. With over 400 customer organizations across various industries using Copilot, there is no existing legislation or regulation that prevents its usage. It is important for governance and compliance to be integrated throughout the implementation of M365 Copilot.
Based on our over 400 customer organizations, we do have enough data on how to choose the right initial number of M365 Copilot users to begin with.
# of employees | First deployment | Other considerations |
<100 | All employees | Consider our Copilot Essentials to support adoption |
100-499 | At least 50% employees or all employees | You might want to start with all employees |
500-1999 | Minimum 300 employees | After the initial rollout it’s advisable to rollout to all employees |
2000-4999 | Minimum 500 employees | Pilot with key teams, department / location specific. |
5000-9999 | Minimum 500 employees | Establish an enterprise-wide adoption strategy start with key departments and locations, |
10000 – 50000 | Minimum 1000 employees | According to rollout plan created in the initial phase. |
50000+ | Minimum 1000 employees | According to rollout plan created in the initial phase. |
These are office workers, and a separate plan for frontline workers should be created after the initial deployment phase is complete.
All deployments follow several stages, forming part of our Copilot Adoption Service, a subscription-based phased service with a fixed monthly fee.
During the first deployment, ROI calculations are verified before proceeding to the next phase. For deployments involving more than 2,000 employees, we generally prioritize use cases that provide the most immediate ROI in terms of increased topline revenue and/or cost savings.
Some of our customers have successfully rolled out a model where users can request Copilot licenses themselves. After requesting the license a Copilot Agent kicks in, making sure the user receives the proper training and gets involved in all other necessary and optional activities, including using advanced features after initial training building new user cases and agents.
Please note that you are likely eligible for various Microsoft fundings when you have 100 or more M365 Copilot seats.
